Walk into ten different commercial grows and ask when they defoliate, and a few years ago you'd have gotten ten different answers, most of them some version of "whenever it looks like it needs it." That's expensive guesswork when you're running thousands of plants across multiple flower rooms. What's changed is that the industry has largely converged on a three-stage timing model that takes the guesswork out of it entirely — a late-veg cleanup, a post-stretch strip in week 4 of flower, and a final scissor pass before the chop, with a hard cutoff sitting between stages two and three that nobody serious violates.
This piece lays out that protocol in the kind of detail you can actually hand to a crew lead: specific weeks, specific inches from the canopy, specific tools. It also covers the one place the standard timeline needs to bend — material headed for rosin presses or ice water hash, where the calculus around leaf senescence and chlorophyll changes the whole back half of the schedule. None of this replaces watching your own plants, but it gives you a default to deviate from instead of starting from zero every cycle.
Why Timing Matters More Than Technique

Here's the physiological reality that makes timing the whole ballgame: a photoperiod plant runs on two completely different energy strategies depending on where it is in the cycle. During vegetative growth and the early flowering stretch, it's still building out storage — root mass, stem structure, leaf area it can draw on later. Somewhere around the transition out of stretch, that flips. The plant stops banking reserves and starts spending them, pulling sugars and nutrients out of fan leaves to fatten calyxes and build terpene and cannabinoid content. A cut that barely registers as stress in week 2, when the plant has surplus capacity and time to compensate, can gut a plant in week 6 when it's already running a deficit.
That's the reasoning behind the hard cutoff most current cultivation guides cite: no defoliation after day 25-28 of flowering in photoperiod plants. Past that point the plant is fully committed to reserve-consumption mode, and stripping leaf tissue removes the exact machinery it's using to finish the job. This isn't a minor efficiency loss either. Defoliate too late or too aggressively and you're looking at triggered hermaphroditism as the plant responds to stress by throwing pollen sacs, measurable drops in THC as cannabinoid synthesis gets interrupted mid-stream, and in the worst cases outright crop failure in an entire room.
Get the timing right, though, and the payoff is real and well-documented in commercial settings: yield increases in the 15-30% range along with more even trichome development across the canopy, since light and airflow are reaching bud sites that would otherwise have finished patchy and underdeveloped. That's a big enough number that most commercial operators no longer treat defoliation as an optional technique some growers swear by — it's written into the standard operating procedure, scheduled like any other task in the room.
One caveat worth repeating before you copy anyone's protocol wholesale: none of these numbers are guaranteed. A dense, bushy indica-leaning cultivar in a tight canopy with marginal airflow is going to respond differently to the same cut than an open, sativa-leaning plant in a room with strong climate control. Genetics, climate control, and canopy density all shift how much benefit you actually see, which is exactly why the tracking advice at the end of this piece matters as much as the schedule itself.
Stage 1: Late-Veg Cleanup (Week 5 Onward)

For photoperiod plants, the window opens around week 5 of veg, once the plant has enough structure that you can identify which lower fan leaves and interior growth are never going to matter once the canopy closes over. These are the leaves sitting below where the eventual light line will be, or tucked into the plant's interior where a closing canopy will shade them out regardless of what you do. Removing them now isn't about stress management — it's resource allocation. Every bit of energy the plant would otherwise spend maintaining leaf tissue that's about to become dead weight is energy it can instead put into building the branch and node structure that will carry productive bud sites later.
The goal at this stage is straightforward: get airflow moving through the lower third of the plant and let light reach the lower nodes before the canopy locks up and makes that impossible. A plant that goes into flower with a clean, open lower structure sets up dramatically better light penetration for the entire cycle than one that goes in with a tangle of interior growth already shading itself.
This is also, not coincidentally, the lowest-risk defoliation window in the entire cycle. The plant still has weeks of vegetative growth ahead of it, plenty of vigor, and time to fully recover before flowering even starts — there's no reserve-consumption pressure yet. It pairs naturally with structural training like topping or LST, since you're still actively shaping the plant's architecture at this point anyway. A lot of commercial crews run the late-veg strip in the same pass as their topping work, treating it as one combined shaping session rather than two separate tasks.
Stage 2: Post-Stretch Strip at Week 4 of Flower
If there's one rule in this entire protocol that gets violated more than any other, it's this one: never defoliate during the stretch. Flower weeks 1 through 3 — roughly days 1-21 — are when the plant is putting on its biggest structural growth spurt of the cycle, and it's also the single most vulnerable window for stress-induced hermaphroditism. A plant under stress during stretch can respond by throwing intersex traits weeks later, seeding out a room and tanking the harvest. Hands off completely during this window, no exceptions for how leggy or crowded the plant looks.
Once stretch ends — right at the start of week 4 of flower — the plant has settled into its final structural shape and this is where the biggest defoliation event of the entire cycle happens. The standard cut here is to remove everything below a line 12 to 18 inches (roughly 30-46 cm) measured down from the top of the canopy. Everything under that line is, by this point in the plant's development, contributing more shade than yield potential.
Alongside that horizontal line, this is also the pass where you go after any dwarfed or non-competitive branches — the small, shaded-out growth that lost the race for canopy position during stretch and isn't going to develop into a meaningful bud site no matter how much longer you wait. These branches are pure energy drain at this point; the plant is still feeding them but they'll never produce anything worth harvesting.
This week-4 strip is the pass most directly tied to the 15-30% yield increase figure cited across commercial operations, and it's easy to see why once you think about the plant's energy budget as finite. Every joule the plant spends maintaining lower foliage that's shaded out and non-competitive is a joule it isn't spending fattening the colas positioned to actually receive light and finish strong. Strip aggressively but precisely at this stage, and you're not stressing the plant — you're redirecting a fixed budget toward the sites that matter.
Stage 3: The Final Scissor Pass, One Week Before Harvest

One week out from harvest, there's a final defoliation pass, but the technique changes along with the timing. This is a scissors-only cleanup — no hand-stripping, no yanking leaves free by hand. By this point in flower the plant is fragile: trichomes are fully developed and knock loose easily under any rough handling, and hand-stripping risks tearing stem tissue in ways that can introduce stress or even open the plant up to botrytis right before harvest, the worst possible time for that risk. Scissors let you snip cleanly without disturbing anything around the cut.
This pass targets what's left — remaining sugar leaves and any foliage still blocking light or airflow to lower bud sites that are trying to finish in the final stretch. For flower headed to the smokable retail market, this scissors pass is typically the last hands-on touch the plant gets before the chop. It's a light-touch job, more about presentation and airflow than any real redirection of energy at this late stage.
Extraction-grade material follows a different clock, though, and this is the piece a lot of standard defoliation guides skip entirely. If the crop is destined for rosin or ice water hash rather than flower sales, you want to strip earlier — around two to three weeks before harvest — and the trigger isn't a calendar date so much as a visual cue: leaves beginning to yellow and die back naturally. That yellowing is the plant signaling it's redirecting its remaining energy into resin production rather than leaf maintenance, and pulling that foliage once you see it accelerates and cleans up that process.
The extraction angle also has a very practical downstream benefit that flower growers don't need to think about: less leaf material on the plant at harvest means less chlorophyll available to bleed into the water during ice water agitation. Chlorophyll contamination is one of the most common things separating a mediocre wash from a top-tier concentrate — it shows up as off-color, grassy-tasting hash — and a well-timed pre-harvest strip on extraction crops is often the single biggest lever operators have over that outcome.
The Three-Stage Window at a Glance

Commercial cannabis defoliation follows a staged timeline, starting with a stretch period through day 21 and progressing through strip and scissor passes, with hard cutoffs around day 25-28 and final touch-ups occurring as late as day 63 pre-harvest.
Strip out all the reasoning and what you're left with is a schedule simple enough to post on a wall in the grow room, which is exactly how most commercial crews use it. Veg week 5 onward: clean up the lower canopy and interior growth, but skip this stage entirely on autoflowers. Flower weeks 1 through 3, covering roughly days 1-21: this is the stretch phase, and it's completely hands-off — no defoliation of any kind.
Flower week 4 is the major event: strip everything below a line 12 to 18 inches down from the top of the canopy, and take out any dwarfed or shaded-out branches at the same time. Day 25-28 of flower marks the hard cutoff — for standard flower destined for retail sale, there's no further defoliation past this point, full stop. Then one week before harvest, a final scissors-only cleanup pass finishes the job, targeting sugar leaves and any remaining light or airflow obstructions — unless the crop is extraction-grade, in which case that final pass moves up to two to three weeks before harvest, timed to when leaves start yellowing on their own.
Laid out this way, the protocol reads almost mechanically simple, and that's the point. A crew lead running four flower rooms on staggered schedules doesn't need to relearn plant physiology every time they walk a room — they need a calendar they can check against and a small set of visual cues (stretch has ended, leaves are yellowing) that tell them when to act within that calendar.
The reason this matters as much as it does in a commercial setting is that skipped or mistimed steps rarely announce themselves immediately. A room that gets its week-4 strip a week late, or one that gets an extra pass squeezed in around day 30 because someone thought the plants looked crowded, won't show the damage until weeks later at harvest weigh-in — by which point there's no fixing it for that cycle. Having the whole window laid out at a glance is what keeps that kind of quiet, compounding mistake from happening room to room.
Why Commercial Operators Can't Afford to Get This Wrong
None of this is purely a horticultural exercise once you're running a commercial facility, because defoliation is fundamentally a labor task, and labor typically represents 30-50% of total cultivation operating expenses. Every hour a crew spends stripping leaves is an hour that has to be scheduled, staffed, and paid for across every room in the facility, which means defoliation timing is as much a workforce planning problem as it is a plant care decision.
That labor dimension gets more complicated in multi-room facilities running staggered harvest cycles, where five or six rooms might each be at a different flowering week on any given day. A defoliation pass that gets pushed back a few days in one room because the crew was tied up elsewhere doesn't just cost that room some yield — it compounds. A delayed week-4 strip means more energy spent maintaining shaded foliage for longer, and depending on the jurisdiction, delayed or inconsistent defoliation timing can also create headaches around tracked plant material and waste reporting, since removed plant matter typically has to be logged and disposed of under seed-to-sale compliance systems.
The financial backdrop makes all of this considerably less forgiving than it might have been a few years ago. Recent industry surveys have found that 53% of cultivators weren't profitable in fiscal 2023, and price compression keeps squeezing margins further — Michigan flower prices alone dropped 16% in 2025. In that kind of environment, a 15-30% swing in yield from getting defoliation timing right versus wrong isn't a nice-to-have, it's often the difference between a room that pencils out and one that doesn't.
It's not surprising, then, that defoliation is one of the tasks operators are actively looking to automate, alongside transplanting and harvest work, as vertical farms and large-scale grows push to bring labor costs down. But that automation is still maturing — machine vision systems that can reliably identify which leaves to remove on a live plant without damaging trichomes or stems aren't yet standard equipment on most commercial floors. Until that changes, the real lever operators have is discipline: a written three-stage protocol, a trained crew that executes it the same way in every room, and a schedule tight enough that no room's defoliation pass slips because another room ran long.
The three-stage protocol above is a genuinely solid default, and if you've never run a structured defoliation schedule before, it will almost certainly outperform doing it by feel. But treat the 15-30% figure as a range you're aiming to understand for your own operation, not a guarantee stamped on every room. The honest move is to track results room by room and strain by strain — yield per plant, trichome uniformity, any hermaphroditism incidents — and build your own baseline over a few cycles.
You'll likely find the payoff isn't uniform. A dense-canopy cultivar in a room with marginal airflow might show gains at the high end of that range because it needed the light penetration badly; an already-open, well-trained plant in a room with strong climate control might show much less, because it didn't have as much shaded, wasted foliage to begin with. Climate control quality, canopy density, and genetics all move that number, sometimes substantially. Starting with quality genetics bred for the kind of structure and vigor that responds well to training gives you a better foundation to work from, but even the best seed line will respond differently in a cramped, humid room than in a dialed-in one. The protocol gets you in the right window every time — what you do with your own data from there is what actually separates a good grow from a great one.
